Starting November 2023, I’ve been creating, developing and following an AI transformation framework: The 3C Mindset For AI Era Work. Two and a half years on, it still works. With agents now reshaping how we work, it just goes deeper — and the point of view I’ve held since day one is more true today than ever:

AI unleashes human creativity at a level we’ve never seen before.

Not “AI replaces creativity.” Not “AI automates creativity.” Unleashes — sets free what was already there but trapped under repetitive work, organisational drag, and the limits of what one human could think through alone.

Why this framework had to exist

When Microsoft 365 Copilot launched, the conversation was almost entirely technological — licences, prompts, use cases, ROI. But on the ground, in hundreds of Copilot adoptions across Finland, the UAE and beyond, I kept seeing the same thing: the technology wasn’t the bottleneck. The mindset was.

People weren’t stuck because Copilot was hard to use. They were stuck because they were afraid — afraid of looking foolish, afraid of being replaced, afraid of getting it wrong, afraid of changing how they had worked for twenty years. Fear is the opposite of creativity. Empathy quickly became the most important expert skill in the era of artificial intelligence — and people needed a frame they could carry into Monday morning to move from fear into curiosity, from caution into creation.

So I built one. Not from theory, but from what I was watching unleash creative breakthroughs — and what was holding them back — across customers of every size and sector.

The result was three behaviours, simple enough to remember and deep enough to scale: Curiosity, Courage, Collaboration. Not values on a wall. A mindset for how a human meets AI — and how creativity gets set free.

What the 3C Mindset means 

  • Curiosity — ask before assuming. Pursue what sparks your interest. Treat “I do not know” as a starting line, not a weakness. Learning to interact with AI is a continuous practice, not a course you finish. 
  • Courage — speak honestly. Experiment in public. Share what failed. Challenge respectfully. Own the outcomes — including the ones AI helped produce. 
  • Collaboration — confirm understanding. Share use cases. Learn from others. Be the change so others can join. AI transformation is never a solo sport. 

The framework’s core insight has held up under every wave of change since: It is not about whether AI is ready for us. The real question is whether we are ready for AI — ready to let it unleash what we are capable of. 

The agentic shift — why the framework now goes deeper 

Microsoft’s 2026 Work Trend Index Annual ReportAgents, human agency, and the opportunity for every organization, calls this moment “the new agency equation”: as agents take on more of the execution, humans gain more agency — more room to direct the work, make the calls, and own the outcomes. Active agents in Microsoft 365 have grown 15x year over year. Frontier Firms are pulling ahead. And a finding every leader should sit with: organisational factors — culture, manager support, talent practices — account for more than twice the AI impact of individual effort alone. 

This is the moment creativity gets unleashed at a scale we have genuinely never seen. The 3C Mindset does not get replaced by it. It goes deeper. 

Curiosity goes deeper — and creativity expands 

In 2023, curiosity meant “What can this tool do?” 

In 2026, curiosity means “What outcome am I now positioned to create?” The Work Trend Index shows 49% of Copilot conversations now support cognitive work — analysis, problem-solving, creative thinking. Frontier Professionals — the top 16% of AI users — pause before starting work to decide what should be done by AI versus a human. They move fluidly between four modes of working with AI: delegation, collaboration, asking, exploration. Curiosity is no longer “will it work?” — it is “what new thing can I now bring into the world?” That is creativity expanded, not replaced. 

Courage goes deeper — and original thinking matters more, not less 

In 2023, courage meant being willing to look like a beginner. 

In 2026, courage means refusing to outsource your thinking. 86% of AI users now treat AI output as a starting point, not a final answer. Frontier Professionals deliberately do some work without AI to keep their human skills sharp. They challenge the output. They shape it. They own it. Creativity unleashed by AI is not creativity delegated to AI — the human is still the artist. Courage in the agentic era is the willingness to say: “The agent gave me a draft. I am still responsible for the idea.” 

Collaboration goes deeper — and creativity becomes collective 

In 2023, collaboration meant sharing prompts and use cases. 

In 2026, collaboration is multi-directional and multi-species — humans with humans, humans with agents, and agents with other agents, orchestrated by humans who set intent and design the work. Only 1 in 4 AI users say their leadership is clearly aligned on AI — the bottleneck has moved from individual capability to organisational design. Collaboration now means leaders modelling AI use, managers creating safety to experiment, and teams encoding what they learn into shared routines. The Work Trend Index calls this becoming a Learning System. That is where individual creativity compounds into collective creative capacity — exactly where the 3C Mindset was always pointing. 

We bet our company on this 

When we founded Sulava MEA, we did not graft AI onto a traditional consultancy. We built the company around the 3C Mindset from day one — an AI-native organisation by design, where human creativity is the product and AI is how we set it free. 

It is written into our Smoothie Culture Handbook on page one: We are exploring curiosity. We are igniting courage. We are building collaboration. Every value maps to three experiences — Employee, Customer, Brand. Every decision runs through four questions: Is this aligned with curiosity? Is this the courageous thing to do? Does this improve collaboration? Does this create a smooth EX, CX or BX? 

Living the values is part of performance. Psychological safety is non-negotiable. Leadership models the behaviour first. That is not culture-as-poster — that is culture-as-operating-model. And it is how we make the 3Cs scale from individuals into a system that unleashes creativity at every level. 

The mindset makes the difference 

Here is what two and a half years of AI transformation work has made unmistakable: the mindset is what makes the difference. The technology will keep getting more powerful. The licences will keep getting easier to buy. But the organisations that capture the value — and unleash creativity at the level only this era makes possible — are the ones whose people are ready. Curious enough to explore. Courageous enough to think. Collaborative enough to build something bigger than themselves. 

The 3C Mindset is what creates that readiness. It is also what creates the ability to adopt the next wave of world-changing AI tools — like Copilot Cowork, the hot topic this summer with our customers right across the Middle East and Africa. Cowork is a leap, not a step: agents working alongside you, with you, and increasingly for you — clearing the runway for human creativity to take off in directions that were simply not reachable before. Without the mindset, it is just another tool people are afraid of. With the mindset, it is a multiplier — and creativity is what gets multiplied.
